How to Respond to Negative Product Reviews: 12 Replies for Online Stores

Reply publicly the same day, in two or three sentences: name the specific problem, say what you've already done, move the details to email, and sign with a first name. Then fix whatever caused it on the listing, because that stops the next identical review. Below are 12 negative review response examples sorted by complaint. Each one comes with the private remedy and the listing change that goes with it.
The 4-part reply
- Name the problem in their words. "Stopped heating after three weeks," not "your experience."
- Own it without excuses. The courier, the supplier and the holiday rush are yours to manage, so leave them out of the reply.
- Say what you did, in the past tense. "A replacement is on its way" beats "we'll look into it."
- Move the details to email. Order numbers, addresses and refund amounts never go in public.
Here's the same reply to a faulty kettle written both ways.
Before: We're sorry to hear about your experience. All our products are quality-checked, so this is unusual. Please contact support with order #10482.
After: Hi Dana, a kettle shouldn't stop heating after three weeks. A replacement ships today and we've asked our supplier to check this batch. – Sam
The first defends the product, commits to nothing, leaks an order number and hands the customer the next step. The second names the fault, says what has already happened and keeps the order details private. (Both are hypothetical.)
Four things to avoid
- No order data in public. No order or tracking numbers, addresses or full names. The reply outlives the problem.
- Never trade money for an edit. No refund, discount or gift conditioned on changing or removing a review. The FTC's Consumer Review Rule Q&A says the rule doesn't ban this outright, "but offering such incentives could be an unfair practice in violation of the FTC Act." The same page confirms you can contact customers who post negative reviews to resolve their issue.
- Invite an update. Don't ask for a change. The Endorsement Guides Q&A says: "You can also ask them if they'll add updates to their reviews. However, asking them to change or delete their initial negative reviews could mislead readers." So avoid lines like "we'd love a second chance to earn five stars."
- Never accuse the reviewer. You may respond publicly, but the rule "prohibits making a false accusation about the reviewer if you know that the accusation is false or make it with reckless disregard as to its truth or falsity." Don't call a review fake in public, and don't suggest the customer misused the product.
Triage: who's at fault and when to switch
Decide the private remedy before you write the public reply, so the reply can say it's done. The remedy and the listing fix for each type are in the 12 examples below; this table covers the two calls that aren't. Download the full table as a CSV, remedies included.

Replace every bracket, and delete any sentence that isn't true yet. All 12, with usage rules, are in a plain-text file you can download and keep next to your review app.
1. Late delivery, still in transit
Hi [first name], you're right: this is past the [X–Y] business days we quoted. I've emailed you the latest tracking scan and what we'll do if it hasn't moved by [date]. – [Your name]
- Privately: send the latest tracking event, not just the link, and name a cut-off date. No new scan by then means replace or refund without being asked twice.
- Fix it so it stops: if the quoted range is missed regularly, change the estimate on the product page and at checkout.
2. Arrived late
[First name], it arrived [N] days after the date we gave you, and that's our mistake. We've changed the delivery estimate on this product so the next buyer gets a realistic date. – [Your name]
- Privately: apologize once. Refund the shipping charge if they paid for speed they didn't get.
- Fix it so it stops: change the estimate before posting, since the reply says you already have.
3. Lost parcel
[First name], I've emailed you to arrange a replacement or a full refund, whichever you prefer, and we'll chase the carrier ourselves. – [Your name]
- Privately: offer the choice now. The carrier claim is yours to chase; don't make the customer wait on it.
- Fix it so it stops: tag the carrier and route in your complaint log, so the two-complaint rule below can catch a bad route.
4. Damaged in transit
That's not how it should arrive[, and thanks for the photo]. A replacement is on its way, and we don't need the damaged one back. – [Your name]
- Privately: on low-cost items, skip the return. Asking someone to post back broken glass costs more goodwill than the item is worth.
- Fix it so it stops: ask the supplier how it's packed. If the same corner breaks twice, change the packaging.
5. Defect or stopped working
[First name], a [product] that [fails the way you describe] after [time] is faulty. I've emailed you to arrange a replacement or refund, and our supplier is checking the batch it came from. – [Your name]
- Privately: replace or refund under your policy. Ask for a photo or video only if you need it for a supplier claim, and say so.
- Fix it so it stops: a second review naming the same fault triggers the two-complaint rule below: pause ads on that product and contact the supplier.
6. Sizing or fit
[First name], this style runs [small/large] in the [chest/length/waist]. The size guide on this page now says so, and I've emailed you about an exchange. – [Your name]
- Privately: exchange for the right size. Pay the return label if your chart was wrong.
- Fix it so it stops: measure a sample yourself and publish garment measurements, plus a one-line fit note above the size selector ("Runs small: size up if between sizes").
7. Not as described
In normal light the [color/finish] is [duller/less glossy] than our photos showed. We've added an unedited photo to the listing and corrected the description. – [Your name]
- Privately: refund or exchange, and you pay the return. The listing caused this one.
- Fix it so it stops: replace supplier renders with your own daylight photo and name the material exactly.
8. Smaller or bigger than expected
It measures [W x H x D cm / in], and the listing should have made that obvious. The dimensions are now at the top of the description, with a photo next to a [common object] for scale. – [Your name]
- Privately: a return under your normal policy.
- Fix it so it stops: if buyers keep misjudging the size, the listing is hiding it. Move dimensions above the fold.
9. Customer ordered the wrong variant
Sorry this didn't fit your [device/model], [first name]. This one is made for [model]. I've emailed you to swap it for the right one. – [Your name]
- Privately: exchange it. State the fact in public; don't correct the customer.
- Fix it so it stops: a second wrong pick (the two-complaint rule again) means the variant picker is unclear. Rename options ("iPhone 15", not "15") and add a compatibility line.
10. Returns policy
[First name], $[X] return postage on a $[Y] item is a lot to ask. [I've covered it for this order / I've emailed you about this order]. We've also linked the returns policy from every product page so the cost is clear before checkout. – [Your name]
- Privately: decide this order on its own. One exception is cheap; defending a rule in public isn't.
- Fix it so it stops: if the policy surprises people, link it from the product page as well as the footer.
11. Slow or no reply from support
[N] days is too long to wait for an answer, [first name]. I've answered your question by email myself, and I'll handle it until it's sorted. – [Your name]
- Privately: answer the original question in that email. An apology without the answer is a second delay.
- Fix it so it stops: send a test message through your contact form and check it reaches an inbox someone reads.
12. No matching order, or it looks fake
We couldn't find an order under this name. If you bought from us with a different name or email, please write to [address] and I'll look into it straight away. – [Your name]
- Privately: nothing to do until they write. Don't accuse, don't name a competitor.
- Fix it so it stops: turn on the verified-buyer badge (or its equivalent) so shoppers can tell order-linked reviews from open submissions, and check whether your review app accepts reviews from people with no order.
Suspected fake or competitor reviews
Reply 12 is all you post: neutral, true, and open to a real customer coming forward.
Removal must be on neutral grounds. The FTC's guide to the Consumer Review Fairness Act lists what a business may remove: reviews that contain confidential or private information; are libelous, harassing, abusive or obscene; are unrelated to your products; or are "clearly false or misleading." It then adds: "it's unlikely that a consumer's assessment or opinion with which you disagree meets the 'clearly false or misleading' standard." The review rule itself, 16 CFR 465.7, adds one more neutral ground: withholding a review is allowed when "the seller reasonably believes the review is fake," provided that criterion is applied to all reviews regardless of sentiment. The rule Q&A also lets you refuse reviews about other products "as long as your policy treats all such reviews equally, whether they are positive or negative."
So the working test is: would you remove a five-star review for the same reason? If not, it stays. When you do remove one, write down the reason and the date.
Don't hold it back while you investigate. The Endorsement Guides Q&A says delaying the posting of only negative reviews, "even just by a few days, could create a biased picture." If your app holds reviews for moderation, hold every review the same way.
After it's resolved: the update ask
Once the replacement has arrived or the refund has landed, you can send one follow-up. It invites an added update, carries no incentive, and is fine to ignore.

You reviewed the order before we fixed it. If you'd like to add an update about how it was handled, you can do that here: [link]. There's no need to, and nothing changes either way.

Some review apps have a built-in update request. Judge.me's Ask customer to update review email is on its Free plan, but its link lets the reviewer edit their original rating and text rather than add to it. If you use it, rewrite the email to ask for an added note on how it was handled, not a replacement of what they wrote, and say nothing about stars.
Tag every complaint and re-read them monthly
Replies clear today's reviews; the log stops the next ones. One row per complaint from any source (your reviews, imported reviews, support emails), tagged with one type from the triage table so you can count them. Download the complaint log template (CSV). Reviews you can't reply to: imported AliExpress and Amazon reviews
If you import reviews from the AliExpress or Amazon listing you source a product from, you can't reply to them. You aren't the seller on that listing, and Gather Reviews, our import app, has no reply feature. Each review shows as written, labelled "Imported from AliExpress" (or Amazon), under the heading "Reviews from AliExpress buyers" and a disclosure that the rating "is their average, not a rating of this store."
For these reviews, your product page is the reply. Here is a real one from our demo store. It's a four-star review, and it still names a gap the listing should have closed.

The buyer liked the case but expected more protection. The next buyer who wants a rugged case is likely to leave two stars, so the description gets one plain line: "Slim, style-first silicone case. Not rated for drop protection." The review stays up, and the page now agrees with it.
- Keep the import at All ratings. That's the default in Gather Reviews. Raise the minimum and the app warns: "Hiding lower ratings can mislead shoppers. We recommend All ratings."
- Hide or delete only for neutral reasons. The app lets you hide or delete any single review. Use that for the same reasons you'd apply to any review, such as a review that's clearly about a different item or one with personal data in the text, never for its stars.
- When the complaint is the product, act on the product. If several imported reviews name the same quality fault, a description line won't fix it. Switch supplier or stop selling it. When you switch, re-check that the listing you import from is still the identical product, and remove its reviews if it isn't.
Visible low ratings aren't only the safer choice. A 2017 analysis from Northwestern's Spiegel Research Center found that "purchase likelihood typically peaks at ratings in the 4.0 – 4.7 range, and then begins to decrease as ratings approach 5.0." In their data, a near-perfect average persuaded fewer shoppers than a slightly imperfect one, so hiding the low ratings can backfire as well as mislead.

Frequently asked questions
Should I reply to every negative review?
Reply to every review that names a specific problem, because the reply is read by the next shopper as much as by the reviewer. A one-word low rating with no detail can get a short reply inviting the buyer to email you. You can't reply to imported AliExpress or Amazon reviews, so for those the response is a change to your product page.
Can I offer a refund if the customer removes their review?
Don't make any refund, discount or gift depend on editing or removing a review. The FTC's Consumer Review Rule Q&A says offering incentives to take down negative reviews 'could be an unfair practice in violation of the FTC Act.' Refund or replace because the order went wrong, and keep the review out of that conversation. This is not legal advice.
Can I delete a review I think is fake?
Only on neutral grounds you apply to every review regardless of rating, such as a review about a different product, abusive content, personal data, or one you reasonably believe is fake (16 CFR 465.7 names that ground explicitly), and keep a note of why. The FTC's guidance on the Consumer Review Fairness Act says a customer's opinion you disagree with is unlikely to meet the 'clearly false or misleading' standard. In public, reply neutrally and never accuse the reviewer.
How fast should I reply to a negative review?
Our working rule is the same business day, or within 24 hours at most, with the private email sent before the public reply goes up. We have no study behind that number; it's what keeps the reply from going up before the fix.
Can I reply to imported AliExpress or Amazon reviews?
No. You aren't the seller on the source listing, and Gather Reviews has no reply feature. Treat a recurring complaint in imported reviews as a brief for your product page: add the missing fact to the description, size chart or photos, and leave the review visible.
